Building a community-owned store requires careful work in the right order. The co-op has completed its initial organizational and planning stages. Community input, partnerships, financial systems, membership planning, and preparation for the store build-out are now the focus.

Connect and Gather
Listen to islanders, strengthen local partnerships, finish key financial systems, and prepare the next phase of community participation.
Five stages of work.
The stages describe the sequence of work, not fixed opening dates. Some tasks will overlap, and the plan will continue to develop as we learn more.
Convene and Prepare
The cooperative’s organizational foundation was established.
- Incorporated the cooperative and formalized the Interim Board.
- Adopted interim bylaws aligned with cooperative principles.
- Drafted the initial pro forma plan and startup funding strategy with guidance from the Northwest Cooperative Development Center.
- Formed the initial volunteer subcommittees and began community outreach.
- Completed the first physical inspection of the future facility.
Grow and Plan
Early operational research, facility planning, and digital infrastructure moved into place.
- Identified specialized cooperative vendors for reliable island food delivery.
- Visited and interviewed approximately half a dozen established food co-ops.
- Completed the final facility inspection.
- Began developing the store layout and soliciting renovation bids.
- Registered aifood.coop and established the cooperative’s secure digital workspace.
Connect and Gather
The current phase centers community input, partnerships, financial systems, and the capacity needed for the next stage.
- Continue surveys, conversations, and other opportunities for islanders to participate.
- Strengthen relationships with island businesses and other local partners.
- Finalize key accounting and financial systems.
- Continue membership planning and preparation for broader community participation.
- Add volunteer help for events, technology, retail planning, carpentry, bookkeeping, outreach, and practical tasks.
Excite and Build
This stage moves the co-op from planning into capitalization, construction, outfitting, and operational leadership.
- Establish formal accounting systems and liability insurance.
- Complete the Membership Agreement and final pro forma financial plan.
- Hold the community launch for membership and capitalization.
- Complete renovations and procure store systems and equipment.
- Secure vendors, licenses, permits, and regulatory approvals.
- Define and hire the General Manager position.
Fulfill and Stabilize
The final stage prepares the store, staff, inventory, and operating systems for opening.
- Purchase opening inventory and fresh ingredients.
- Hire and onboard local store staff.
- Test point-of-sale, delivery, inventory, and operating systems.
- Train the store team.
- Complete the opening plan and open the store.
